Coordination is at the core of what teams do. Coordination is the behavioral process through which individual players continuously adjust their actions in response to one another to execute collective action. Think of coordination as productive compatibility. This requires individual player will, a game plan, understanding, connection, relationships, mutual intelligibility, energy, and information flow. We want to maximize coordination capacity and minimize the cost. Great teams spend less of their available capacity simply coordinating themselves. More importantly, they remain integrated and adaptive while doing it.

Coordination always has a cost. Learning and understanding a new play, integrating a new player, practicing a new skill, subordinating individual player needs, interpreting and recovering from mistakes, communicating, adapting, etc. This is necessary and unavoidable work. All teams bear this cost.

Friction is the excess cost of coordination. The premium or tax that teams pay for the same level of coordination.

Friction is the additional or residual overhead created because the collective isn't sufficiently coupled, intelligible, trusting, clear, willing, reciprocal, informationally attuned, emotionally regulated, focused, or composed. Friction is the additional work required to coordinate.

Friction should not be confused with productive tension. Productive tension is the glue that keeps the collective vital and alive and provides critical adaptive capacity. We don’t want behaviorally identical, conflict-free, cognitively similar, and emotionally flat teams. Productive tension emerges from the small differences between the players: their views, response rates, emotional levels, styles of play, positional rivalry, and ways of communicating that provision energy, new information, and novel optionality into the collective. The objective isn't to eliminate difference. It's to increase the team's capacity to coordinate across difference.

The challenge with friction is that it’s hard to see. It’s not conflict; it’s more subtle. Conflict is visible; friction hides inside otherwise ordinary interactions. The extra clarification, silence, hesitation, checking, correcting, overthinking, and waiting rarely look like team problems in isolation. The cost of friction is not necessarily failure; it is inefficiency. The pass still gets made, the coverage still rotates, the task still gets completed; it just happens slightly slower and requires more energy, communication, practice, and psychological recovery than it should. Importantly, it diminishes performative capacity and the potential of what the play not made may have offered.

Small coordination costs compound. Tiny delays, hesitations, duplicated efforts, passes not made, misunderstandings, and corrections across a week begin to change what the team is capable of. A player hesitates because she isn't certain what her teammate will do. Her teammate experiences that hesitation too. If it happens repeatedly, she begins adjusting her own expectations and behavior. The original hesitation hasn't just cost the team time and attention; it has changed the conditions from which their next interaction begins. As a consequence, friction doesn't just reveal the team’s collective state; it changes it. Today’s cost alters tomorrow’s conditions, increasing the potential for more friction. Friction has the propensity to weaken trust, reduce understanding, confidence, and motivation, and increase caution, frustration, and a tendency toward individualism.

Friction consumes capacity that could have been used elsewhere. Attention spent interpreting a teammate, managing an internal frustration, clarifying a role, or checking an expectation is attention unavailable for reading the game, adapting, or exploiting an opportunity.

A team can carry significant friction when the game is predictable, and coordination demands are low. The problem comes when demand spikes: pressure, fatigue, uncertainty, or an opponent doing something unexpected. Now the team needs spare capacity to see, absorb, interpret, and adapt. The team already spending too much of that capacity coordinating itself has less available to respond. Friction doesn't stop a team from functioning. It reduces the range of conditions under which it can remain coherent.

We increase coordination capacity and minimize its cost by creating conditions that maximize coherence. Coherence is a collective condition where trust, shared orientation, and relational capacity facilitate coordinated action with greater ease. Player connections, relationships, and interactions are the propagation structures that allow this to happen. Connections provide the pathways, relationships condition them, and interactions carry information, energy, meaning, and affect through the team. Lower friction preserves the capacity required for the team to maintain coherence across a wider range of contexts.
